When Trust Your Gut Might Be Terrible Advice And The Neuroscience of Reading Your Body Correctly

One of them is reading a genuine signal. Years of pattern recognition, compressed into a fast bodily read, pointing at a real risk in the numbers that the deck is glossing over.
The other is reading their own cortisol. Bad sleep, a skipped lunch, and an unresolved argument from that morning, all bundled into a feeling of "this is wrong" that has nothing to do with the proposal at all.
Both feel exactly the same from the inside. Certain. Bodily. Fast. "I just know." Trusting their gut.
One of them is about to make a great call. The other is about to torch a good deal because their nervous system mistook low blood sugar for strategic insight.
Here is the uncomfortable part. Neither of them can tell which one they are. Not in the moment. Not from the feeling alone.
"Trust your gut" is one of the most repeated pieces of advice in leadership, and as it is usually delivered, it is close to useless. Not because gut feelings are not real. They are very real. They are deeply physiological and the neuroscience behind them is genuinely fascinating. The problem is that a gut feeling is only as good as its calibration, and almost nobody is doing the work to calibrate.
Strip it back and this is a signal-to-noise problem, arguably the defining problem of modern work, playing out inside your own body. The leaders who thrive in a world this loud are the ones who can find the signal in the noise. Almost nobody thinks to run that same discipline on the feelings coming from their own nervous system. Furthermore, in the rapid pace the modern environment moves in, quick, honed decision making can be a strong competitive advantage.

The Basics: What a Gut Feeling Actually Is
There is a folk phrase doing the rounds in leadership and wellness circles: "get out of your head and into your heart." Wherever you land on how that sounds, it points at something real. Underneath this soft language sits one of the most active areas in modern neuroscience, a field called interoception.
Interoception is the nervous system's sensing of the body's internal state. Your heartbeat, your breathing, hunger, temperature, the tightness in your chest, the churn in your gut. Foundational work from the early 2000s reframed this not as crude "visceral sensation" but as a genuine sense, mapped in the brain, forming the felt basis of emotion and of being a self in a body (Craig, 2002).
A gut feeling is your brain reading the situation and issuing a fast verdict before your conscious, analytical mind has finished its report. That is not woo. The wiring is real, and we will get to it. But the same wiring that makes intuition powerful is exactly what makes it dangerous when the gauges are miscalibrated.
There Is No Such Thing As "Being In Tune With Your Body"
Or rather, there are three different things, and people constantly confuse them. This distinction is the single most useful idea in the whole field, so it is worth slowing down.
Garfinkel and colleagues (2015) showed that interoception is not one ability but three dissociable ones:
- Accuracy is objective performance. Can you actually detect your heartbeat without checking your pulse? Measurable, and either right or wrong.
- Sensibility is your self-reported sense of being tuned in. Do you believe you are body-aware?
- Awareness is the metacognitive layer. Does your confidence actually match your accuracy? Do you know when you are right?
Here is the finding that should give every "trust your gut" evangelist pause: these three come apart. Someone can feel deeply, unshakeably connected to their body (high sensibility) while being objectively, measurably wrong about what it is doing (low accuracy). That is not fraud or self-delusion but a well documented dissociation.
This is where a lot of "heart space" talk quietly lives. The confident feeling of attunement and the actual ability to read the signal are not the same thing, and they are not even reliably correlated. Feeling in tune with your body is not evidence that you are reading it accurately. The confident and the accurate are frequently different people.
The key takeaway here is this: Intuition is not a personality trait you either have or lack. It is a measurable skill with a measurable calibration error, and calibration is trainable.
The Heart Genuinely Talks To The Brain
Now the mechanism, because this is where interoception stops being a metaphor and becomes physiology. If you are not interested in the neuroscience, skip to the next section.
Let's start with the anatomy. The vagus nerve is the main highway carrying signals between the body and the brainstem, and roughly 80% of its fibres run upward, from body to brain, not the other way around. The traffic here is mostly inbound.
Going a layer deeper. Baroreceptors, the pressure sensors in your arteries, report to the brain on every single heartbeat. So when in the cardiac cycle a signal arrives changes how your brain handles it. Garfinkel, Critchley and colleagues showed that fear is amplified, and fearful memories are learned more strongly, when a stimulus lands on systole (on the beat) versus diastole (between beats) (Garfinkel et al., 2014). The effect is stronger in people with higher interoceptive accuracy (Pfeifer, Garfinkel & Critchley, 2017). Your heartbeat is a quiet metronome conducting perception, and threat lands harder on the downbeat. The mind you experience is being subtly scored by the body underneath it.
Then there is the piece that connects directly to everything else I write about: heart-rate variability. Thayer's neurovisceral integration model links HRV to the prefrontal circuits that govern attention, emotion regulation and executive function (Thayer et al., 2009). Higher resting HRV tracks better top-down control. Acute stress withdraws vagal tone and degrades it. This is the same vagal machinery underneath flow, breathwork, and your brain's primary arousal system. It keeps showing up because it is load-bearing.
The Gut Feeling Problem: Why "Trust It" Is Only Half An Instruction
Here is the study that should be printed on the wall of every leadership offsite.
Dunn and colleagues (2010) tested how well people could track their own heartbeat, then watched them make intuitive decisions. The headline is seductive: better interoception strengthened the link between bodily signals and good intuitive choices. Listen to your heart, decide better.
But reading deeper showed something interesting. Sharper interoception helped or hindered intuitive decision-making depending on whether the anticipatory bodily signal was pointing at the good option or the bad one. When the body's signal was well-aimed, tuning into it made people sharper. When the signal was miscalibrated, tuning into it made them more confidently wrong. A better antenna is only an advantage if it is pointed in the right direction. Point it at noise and you will receive noise but with total conviction.
This is the nuance the wellness industry skips entirely, and it is the entire game for a leader. "Trust your gut" quietly assumes your gut is calibrated. For a well-rested person reading a domain they know cold, it often is. For a chronically stressed executive running on four coffees, poor sleep and a withdrawn vagal tone, the gut is frequently reporting internal noise, not external signal. And it reports it with the same certainty either way.
Recent work builds on this. A study from 2021 confirms that higher vagally-mediated HRV shows up in good decision-makers across resting, reactivity and recovery phases (Forte et al., 2021), while poorly calibrated interoceptive sensitivity tracks precisely the impaired, impulsive decisions you would expect in conditions like gambling disorder. More body signal is not the goal. Better-aimed body signal is. Tuning to the signal within the noise.
It is worth being honest about the ceiling of this science too. The famous "your body decides before your conscious mind knows" story, the 'somatic marker hypothesis' from Damasio's Iowa Gambling Task, is influential but genuinely contested. When Maia and McClelland (2004) re-ran it with better probes, participants turned out to consciously know far more about the game than the original account assumed. So treat "the gut decides first" as an appealing hypothesis with real support and real challenge, not settled fact. Bodily signals contribute to decisions. Whether they do so non-consciously and necessarily is still argued over.
There is one more twist that reframes a lot of this. The intuitive model says sensation rises from the body and then you feel it. Modern theory largely flips this. Barrett and Simmons (2015) argue the brain mostly predicts the body's state and uses the incoming signal to correct its predictions. There is more and more science supporting the predictive nature of the brain. So, your gut feeling is partly a forecast the brain has already made, coloured by context, mood, and belief, and only partly a fresh reading from the body. This is exactly why the same racing heart reads as terror before a difficult conversation and as excitement before a big presentation. Same body. Different prediction. And also why the aim is not to feel more, but to feel accurately.
Why Senior Leadership Systematically Miscalibrates Your Gut
The executives I work with are not short of gut feelings. In fact often, they are drowning in them. The problem is that the conditions of senior leadership are close to a perfect recipe for decalibrating the very signal they have been told to trust.
Chronic stress withdraws vagal tone. Sustained pressure pulls down the HRV that Thayer's model ties to prefrontal regulation. As vagal tone drops, the body's baseline noise rises, and you end up mostly feeling your stress physiology rather than the situation in front of you (this is the hidden tax your nervous system is paying in real time).
Disembodiment as a coping strategy. Many high performers survive by going fully "up into the head," treating the body as a life-support system for a brain. I notice this in myself a lot, when the going gets tough my brain turns into hyper-analytical action mode. That works, until the day a decision genuinely needs the bodily read and there is no practised channel to receive it. You cannot suddenly trust a signal you have spent fifteen years actively ignoring.
The anxiety trap runs the other way. Interoception is not a "more is better" dial, and this is where it matters clinically. In anxiety and panic, the problem is often too much attention to bodily signals combined with catastrophic misreading of them. A normal racing heart gets read as a heart attack, a normal cortisol bump as dread about the quarter. Cranking up body-awareness naively, without calibration, can make an anxious leader worse, not better (Khalsa et al., 2018). The therapeutic target is never just "feel more." It is feel accurately and appraise correctly.
Put those together and you get the boardroom scenario I opened with. Two leaders, identical certainty, opposite signal quality, and no built-in way to tell them apart. The work is building that way to tell them apart. It's like being given advice from 12 snake oil salesmen and one genuine expert, the key is knowing which voice to listen to.
The Protocol: Four Ways To Calibrate The Signal
The practice that survives scientific scrutiny is unglamorous, and that is a feature, not a bug. Shift your vagal state, place attention on the signal, label it accurately, and test it against reality. Attention plus calibration, not mysticism. Here are four moves, sequenced from foundation to sharp edge. Protocol four is non-negotiable to ensure accuracy is on point.
1. Build The Substrate: Resonance Breathing
The Science
Everything downstream depends on vagal capacity. Slow, paced breathing at roughly five to six breaths per minute raises vagally-mediated HRV, which is the real, measurable version of "heart coherence" and the substrate Thayer's model ties to prefrontal regulation. This is the same mechanism behind the calm you have read about in the breathwork and arousal-system work. A body with higher vagal tone has less baseline noise and a gut worth listening to. This isn't chasing a mystical state but what is known as 'lowering the noise floor' (quietening the 12 snake oil salesmen while making the one expert louder).
The Protocol
Five minutes, once a day, ideally before anything that matters. Breathe in for a count of four, out for a count of six. The longer exhale is the active ingredient: it is what engages the vagal brake. Nasal, quiet, into the belly rather than the chest. If you want to be precise, apps and most wearables can pace you at your resonance frequency, usually close to six breaths per minute. Do it before a big meeting, not just as a morning ritual. You are tuning the instrument right before you need to read it.

Expected Outcome
Within a few minutes, a measurable shift in state. Over weeks of consistency, a higher resting HRV baseline. This one is upstream of the other three. Skip it and you are trying to read a fogged-up gauge.
2. Read The Dashboard: Interoceptive Attention And Accurate Labelling
The Science
This is the defensible core of "getting into your heart." Body-scan and interoceptive-attention practices reliably improve your sensibility and, with care, your accuracy. But recall the three-dimensions problem we mentioned above: attention alone can inflate confidence without improving the read. You become confidently wrong. The value comes from attention plus accurate labelling. Feeling the signal, then naming what it actually is.
The Protocol
Twice a day, take sixty seconds to scan. Where is there tension, tightness, warmth, churn, ease? Then do the part most people skip: name the likely cause, not just the sensation. "Tight chest. Probably the unresolved email, not the person in front of me." "Churning stomach. I have not eaten since seven, this is hunger, not dread." You are separating the bodily signal from the story your brain has auto-attached to it. That separation is the whole skill: signal-to-noise work, done on your own physiology. Over time you are building an accurate map of what your specific body does under specific conditions.
Expected Outcome
You start catching the substitutions in real time. The moment you can say "this is low blood sugar, not a bad feeling about the deal," you have taken the single most valuable step in this entire edition. That is the boardroom scenario, solved.
3. Edit The Prediction: Arousal Reappraisal
The Science
If feeling is partly a prediction the brain makes (Barrett & Simmons, 2015), then you can edit the prediction rather than fight the sensation. Reappraising arousal, relabelling "anxiety" as "activation", has good experimental support. It works precisely because you are not denying the racing heart rather you are correcting the interpretation the brain has stapled to it.
The Protocol
When you notice activation before a high-stakes moment, do not try to calm down. Chasing calm when you are already spiked usually backfires, especially when it doesn't work. Instead, relabel: "My heart is going because this matters, because I genuinely care about the outcome, and my body is getting me ready. This is fuel, not fear. This is going to enhance my performance!" Say it deliberately, in those words. The physiological arousal of stress and of readiness is nearly identical. Which one you experience depends heavily on the label you assign. The science behind this is solid and has been reproduced from knowledge work to sport.
Expected Outcome
The activation stops hijacking the decision. You keep the energy, lose the catastrophic read. Keep your edge, lose the edginess. This is a thirty-second intervention you can run in the doorway of the meeting room or before you stand up at the meeting to speak.
4. Closing The Loop: The Calibration Journal
The Science
This is the one that can generate serious momentum in this training. Accuracy is trainable, but only if you feed the system real outcomes to train on. A gut feeling that is never checked against what actually happened cannot calibrate. It just accumulates confidence. Given the thousands of decisions you run through in a day, a gut you can trust selectively is not a nicety, it is leverage. Remember, the goal is not more gut-following. It is better-calibrated gut-reading, tested against reality.
The Protocol
Keep a running note, on paper or in a doc. When you have a strong gut call on a decision that matters, before you learn the outcome, log three things in one line: the decision, the gut verdict, and your state (slept well or badly, fed or not, calm or spiked). Then, when the outcome lands, come back and mark it: was the gut right? Do this for a month or two of real decisions. Patterns emerge fast. Most people discover their gut is sharp in one or two domains they know deeply, and unreliable in others, and that its accuracy collapses when they are under-slept or stressed. That is not a reason to distrust it. It is the exact information you need to know when to trust it.
Expected Outcome
Within weeks you have a personal calibration map. You learn the specific conditions under which your intuition is signal and the conditions under which it is noise. That map is worth more than any generic "trust your gut" advice will ever be, because it is yours, and it is built on your outcomes. Also, like anything you are told to notice, doing this will automatically help you train listening for those signals.
The Bigger Picture
"Get out of your head and into your heart", like a lot of wellness speak, is well-intentioned but deeply nuanced. The heart genuinely signals the brain on every beat and shapes emotion, memory, and judgement. Heart state, measured as HRV, tracks your capacity to self-regulate. Bodily signals really are a live ingredient of feeling and intuition.
But the version often being sold in the wellness aisle skips the part that actually matters. Interoception is not one skill and more is not always better. The gut confidently misleads exactly as often as it helpfully guides, and the feeling to you is identical in both situations. Which means the instruction "trust your gut" is incomplete, and, depending on your accuracy, can lead to worse outcomes. The complete instruction is: build the vagal substrate, learn to read the dashboard accurately, edit the predictions your brain staples onto raw sensation, and close the loop by testing your gut calls against outcomes until you know when your gut is worth trusting.
We spend enormous effort filtering signal from noise in the world out there: the inbox, the market, the endless feed. The quiet edge is turning that same discipline inward. In an environment this loud, a leader who can read their own signal cleanly has an instrument most of their peers never learn to use.
Ferocious when it matters, fully present when it does not. Both of those depend on a nervous system you can actually read and trust.
